What Is a Virtual CMO? Fractional CMO Costs and When to Hire One

A virtual CMO, now more often called a fractional CMO, is an experienced marketing leader who works in your business part time instead of as a full-time employee. You get senior strategy, planning and oversight of your marketing for a monthly fee, without the cost and risk of an executive hire. In Australia, published fractional CMO engagements run from about $4,000 to $25,000 a month depending on scope, while a full-time CMO's base salary averages around $182,000 before super.

I work as a fractional CMO for Australian small and growing businesses. This guide explains what the role is, what it costs compared with a full-time hire, when you need one, and the questions to ask before you sign anything.

What is a virtual CMO?

CMO stands for Chief Marketing Officer. It's the leadership role that owns marketing strategy, the marketing budget and the results that come from it. In a large company the CMO sits at the executive table alongside the CEO and CFO.

A virtual CMO does the same job for a fraction of the time. "Virtual" was the popular word when remote work was still new. Today most business owners, recruiters and consultants say fractional CMO, because it describes the deal more accurately: you buy a fraction of a senior marketer's time. You'll also see part-time CMO, outsourced CMO and CMO on demand. They all describe the same arrangement.

How a fractional CMO differs from other marketing help

  • A specialist or freelancer is usually hired to do one job well, such as running Google Ads or building a website.
  • An agency provides a team that executes across one or more channels.
  • A fractional CMO owns the whole picture. They decide what should happen, who should do it, and whether it's working. Some also do part of the hands-on work themselves.

These options work well together. A fractional CMO often briefs and manages your agency, freelancers or internal team so everyone pulls in the same direction.

What does a fractional CMO do?

The exact scope depends on your business, but a good fractional CMO will usually:

  • Set the strategy: who you sell to, what you say to them, which channels to use and how much to spend.
  • Build a 90-day plan with clear targets, so you know what will happen and when.
  • Fix measurement: conversion tracking, a simple dashboard and a monthly report you can read in five minutes.
  • Brief and manage the people doing the work, whether that's your staff, an agency or specialists.
  • Review spend and move budget away from what isn't working.
  • Report to you or your board in plain language.

Advisory or hands-on?

Some fractional CMOs are purely advisory. They set direction and leave execution to others. Others, including me, also run channels directly: Google Ads, Meta ads, websites and landing pages. Neither is better. What matters is that you know which one you're paying for. If you mainly need the plan, start with a digital marketing strategy and build from there.

How much does a fractional CMO cost in Australia?

The cost of a full-time CMO

According to PayScale's Australian salary data (updated May 2026), the average base salary for a CMO is about $182,000, with most falling between $118,000 and $282,000. SEEK's guide to the highest-paying marketing roles puts Marketing Directors at around $170,000 and Heads of Marketing at around $160,000, based on job ads from July 2023 to June 2025.

Salary is only the start. Employers pay the super guarantee of 12% from 1 July 2025, so a CMO on $182,000 costs roughly $204,000 with super alone. Then add leave, payroll tax if it applies to you, recruitment fees, equipment and the months it takes to find the right person.

The cost of a fractional CMO

Expert360, an Australian platform for independent consultants, published indicative fractional CMO rates in April 2026:

  • Strategy and direction: $4,000 to $8,000 a month
  • Running the marketing function: $10,000 to $15,000 a month
  • Growth transformation: $15,000 to $25,000 a month

Best fitMarketing is core and needs a full-time leader and teamYou need senior direction but not 40 hours a week of it

Be realistic about the top end. A fractional CMO doing three days a week on a big transformation can cost close to a salary. At that level you're paying for experience and speed, not savings. For most small businesses, the strategy and direction tier is the right place to start.

When does a small business need a CMO?

If you're asking "do I need a CMO?", these are the signs that it's time for senior marketing help:

  • You're spending on ads or an agency but can't say what you're getting back.
  • Marketing is the job that always slips because you're also running sales, operations and the team.
  • You have a marketing coordinator or junior marketer who needs direction and someone to learn from.
  • You're launching something new: a product, a new market, a rebrand or a funding round.
  • You work with several suppliers and nobody owns the whole picture.

When you probably don't need one yet

  • You need one job done. If you need a new website or a Google Ads account set up, hire a specialist. My guide to hiring a freelancer vs an agency covers that choice.
  • There's no budget to act on the plan. Strategy without money for execution sits in a drawer.
  • Marketing needs a full-time leader. If it's core to your growth and you're building a team, a permanent hire may be the better investment.

The benefits of a virtual CMO for small businesses

  • Senior experience earlier. You get someone who has done this many times before you could justify an executive salary.
  • One person accountable. Strategy, spend and results sit with one person instead of being split between suppliers.
  • Flexibility. Scale up for a launch, scale down in a quiet quarter.
  • An outside view. A fractional CMO sees what works across many businesses and industries, not just yours.
  • You learn as you go. A good CMO explains what they're doing and why, so your own marketing judgement improves.

The biggest gains usually come from joining up channels that were run separately. For a local electrical contractor, rebuilding the landing page and running Google Ads as one system delivered an 18.6% conversion rate over a five-month period. Neither piece would have done that alone.

What to ask before you hire a fractional CMO

  1. What will you do in the first 90 days? Expect an audit, a clear strategy and a short list of quick wins.
  2. Are you advisory, hands-on, or both? If they don't do the work, who will?
  3. How much time do I get each month, and how quickly will you reply when something comes up?
  4. Which numbers will you report? Leads, cost per lead and sales beat likes and impressions. Here's how to know if your marketing is actually working.
  5. Who owns the ad accounts, analytics, website and data? The answer should be you.
  6. What's the minimum term and notice period?
  7. Can you show me work for businesses like mine?
  8. What won't you do? A clear answer tells you they understand their limits.

How I work as a fractional CMO

Since 2019 I've worked with more than 100 businesses, built over 200 websites and landing pages, and put in 15,000+ hours of marketing. My work combines strategy with hands-on delivery across Google Ads, social media advertising, websites and landing pages. You get senior attention on your account, a plan you can follow, and reporting that tells you what your marketing is bringing in.

Frequently asked questions

What does CMO stand for in business?

CMO stands for Chief Marketing Officer. It's the senior executive responsible for marketing strategy, budget and results.

Is a virtual CMO the same as a fractional CMO?

Yes. Both describe an experienced marketing leader who works with your business part time. "Fractional CMO" is the more common term now.

Do I need a CMO if I already have a marketing agency?

Not always. If your agency covers all your channels and you're happy with the results, you may not. A fractional CMO helps when you work with several suppliers, need someone to set direction across all of them, or want an independent view of what your spend is returning.
